One of the critical components that many companies miss and fail to implement is the closed-loop customer feedback system that makes customer insights into actionable improvements.<\/p>\n<p>In what follows, I&#8217;ll share my experience of how I&#8217;ve been able to blend Lean Thinking (or just plain continuous improvement) with NPS &#8211; this approach, coupled with visualizing the customer&#8217;s journey via a <a title=\"customer journey map\" href=\"https:\/\/staging.opexlearning.com\/resources\/customer-journey-map-continuous-improvement\/10494\/\">Customer Journey Map<\/a> &#8211; will make for a powerful combination.<\/p>\n<h2>Customer Feedback Loop<\/h2>\n<p>Below is the high level Customer Closed-loop Feedback System I&#8217;ve designed and used at several companies:<\/p>\n<p style=\"text-align: center;\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-10570 \" title=\"nps feedback loop example\" src=\"https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-7-main.jpg\" alt=\"nps customer feedback loop example pete abilla\" width=\"802\" height=\"510\" srcset=\"https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-7-main.jpg 1047w, https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-7-main-600x382.jpg 600w, https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-7-main-300x190.jpg 300w, https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-7-main-1024x651.jpg 1024w\" sizes=\"(max-width: 802px) 100vw, 802px\" \/><\/p>\n<p>If you&#8217;re looking at it and wondering to yourself &#8220;Hmmm, man, that looks a lot like the <a title=\"deming cycle, pdca\" href=\"https:\/\/staging.opexlearning.com\/resources\/the-toyota-a3-report\/363\/\">Toyota A3 approach or PDCA<\/a>&#8220;, then you&#8217;d be right. That&#8217;s exactly what that is, with a few minor changes that I&#8217;ll describe below.<\/p>\n<h2>Step 1: Collect Customer Verbatim Comments<\/h2>\n<p style=\"text-align: center;\"><img loading=\"lazy\" decoding=\"async\" class=\"size-full wp-image-10568 aligncenter\" title=\"nps-customer-feedback-loop-1\" src=\"https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-1.jpg\" alt=\"nps customer feedback loop verbatim pete abilla\" width=\"233\" height=\"176\" \/>This is the step where verbatim comments from Detractors, Promoters, and Neutral survey respondents are collected. In this step, we&#8217;re primarily interested in the Detractor verbatim comments.<\/p>\n<h2>Step 2: Categorize Verbatim Comments into Themes &amp; Frequency<\/h2>\n<p style=\"text-align: center;\"><img loading=\"lazy\" decoding=\"async\" class=\"size-full wp-image-10568 aligncenter\" title=\"nps-customer-feedback-loop-2\" src=\"https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-2.jpg\" alt=\"net promoter score customer feedback loop pete abilla tick sheet verbatim\" width=\"233\" height=\"176\" \/><\/p>\n<p><DIV style=\"padding: 2px; margin: 1em 1.5em 1em 0.5em; background: #FFFFA0 none repeat scroll 0% 0%; border: solid; border-width: thin; border-color: #AE9F44; display: block; float: right; width: 20em;\"><DIV style=\"padding: 5px; color: #000000; font-weight: bold; font-size: 9pt;\">&#8221;What is the Deming Cycle?&#8221;<\/DIV><DIV style=\"background: #FFFFFF; padding: 0.5em; color: #0062A8;\">The Deming Cycle is best known by the acronym PDCA. Learn more about it from a fun\u00a0<a title=\"lego pdca model\" href=\"https:\/\/staging.opexlearning.com\/resources\/pdca-cycle-lego-style\/10509\/\">LEGO Model<\/a><\/DIV><\/DIV>\u00a0In this step, we want to categorize the detractor comments into major themes. Then, we use basic <a title=\"tick sheet\" href=\"https:\/\/staging.opexlearning.com\/resources\/check-sheets\/3932\/\">tick sheet methodology<\/a> to start ranking each theme by frequency to ascertain the gravity of the customer complaint.<\/p>\n<p>In this step, we need to satisfy the MECE Principle: Mutually Exclusive and Comprehensively Exhaustive. This means that if I tick x in one category, I cannot also tick x into another category.<\/p>\n<h2>Step 3: Visualize Data in a Pareto Chart<\/h2>\n<p style=\"text-align: center;\"><img loading=\"lazy\" decoding=\"async\" class=\"size-full wp-image-10568 aligncenter\" title=\"nps-customer-feedback-loop-3\" src=\"https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-3.jpg\" alt=\"nps customer feedback loop verbatim pareto\" width=\"233\" height=\"176\" \/><\/p>\n<p>To make sense of the data, it must point us somewhere that is both directionally correct and actionable. One effective way to do that is to visualize the data in a Pareto Chart. Using the <a title=\"pareto for net promoter score\" href=\"https:\/\/staging.opexlearning.com\/resources\/pareto-principle\/\">Pareto Principle<\/a>, we hope to find the 80\/20, in order to better align and mobilize our scarce resources as well as attack the 20% of the problems affecting 80% of our customers.<\/p>\n<h2>Step 4: Apply Root Cause Analysis<\/h2>\n<p style=\"text-align: center;\"><img loading=\"lazy\" decoding=\"async\" class=\"size-full wp-image-10568 aligncenter\" title=\"nps-customer-feedback-loop-4\" src=\"https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-4.jpg\" alt=\"nps feedback loop root cause analysis\" width=\"233\" height=\"176\" \/><\/p>\n<p>Once our Pareto is reasonably sufficient, we must then attack the first few bars in that Pareto. The next step is to do the <a title=\"5 whys example from jeff bezos\" href=\"https:\/\/staging.opexlearning.com\/resources\/jeff-bezos-5-why-exercise-root-cause-analysis-cause-and-effect-ishikawa-lean-thinking-six-sigma\/987\/\">5 Whys<\/a> or a more thorough <a title=\"root cause analysis, cause and effect\" href=\"https:\/\/staging.opexlearning.com\/resources\/ask-why-five-times-about-every-matter\/382\/\">root cause analysis<\/a>. This step might even include Hypothesis Testing, if necessary in order to validate or invalidate our hypothesis.<\/p>\n<h2>Step 5: Implement Practical and Simple Countermeasures<\/h2>\n<p style=\"text-align: center;\"><img loading=\"lazy\" decoding=\"async\" class=\"size-full wp-image-10568 aligncenter\" title=\"nps-customer-feedback-loop-5\" src=\"https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-5.jpg\" alt=\"nps customer feedback loop countermeasure solutions\" width=\"233\" height=\"176\" \/><\/p>\n<p>Once hypotheses have been validated, then it&#8217;s important that we implement simple and effective countermeasures. This step must be done quickly and not get caught up in red tape or corporate bureacracy or else the defect will continue to negatively impact the customer, of which \u00a0internal strife and internal infighting will be the cause. Get it done quickly, but apply effective and simple countermeasures that surgically attack the root cause(s).<\/p>\n<h2>Step 6: Measure and Adjust<\/h2>\n<p style=\"text-align: center;\"><img loading=\"lazy\" decoding=\"async\" class=\"size-full wp-image-10568 aligncenter\" title=\"nps-customer-feedback-loop-6\" src=\"https:\/\/staging.opexlearning.com\/resources\/wp-content\/uploads\/2012\/06\/nps-customer-feedback-loop-6.jpg\" alt=\"nps customer feedback loop before after pareto\" width=\"233\" height=\"176\" \/>In order to learn and to improve, we must measure our efforts in order to gauge whether we actually improved the customer experience by reducing the defects they have shared with us. Ideally in this step, if we did things correctly, by effectively attacking the largest bar in the Pareto in a previous step, that bar which was the largest representation of a customer complaint should now be the smallest.
